The problem
I was quoting web projects by page count, which made every conversation a negotiation and made the work impossible to scale past my own hours.
What I built
- 01A four-tier productized service ladder with published pricing, replacing per-page quoting, built from a positioning study rather than from guesswork.
- 02A lead pipeline that pulls prospects, screenshots their sites, and scores each one with a vision model on a four-axis rubric covering design, functionality, responsiveness, and conversion.
- 03Data quality engineering that turned out to be most of the work: junk filtering after a radius search tagged a supermarket as a cosmetic dentist, branch detection so franchise locations do not get pitched individually, and deduplication keyed on place ID rather than email.
- 04A cold email system with per-lead personalization, A/B variant tracking, and a ledger so re-running a campaign never double-sends.
Result
The site is live with five client testimonials and eight portfolio builds. One August campaign sent 76 threaded follow-ups with zero failures and zero bounces.
Scope and limits
The outreach figures above are activity, not conversion. Across 142 personalized before-and-after emails the campaign produced 3 human replies and 1 opportunity, which is what taught me the channel needed a phone follow-up rather than more volume.
